Check the Headset and Bearings

Bearings fail politely. A headset develops a knock you feel through the bars over a winter; a hub goes from smooth to gritty over a season. Caught while it is still play, it is an adjustment. Left alone, the bearing surfaces get hammered into pits, and then the fix is parts. The headset is the one that matters most, because it holds the fork to the frame.

How often, really

Four times a year suits most riders, ideally at the change of seasons when you have the bike out anyway. Wet winters and gritty spring roads push water past seals, so a bike ridden year-round in bad weather deserves a check at the end of winter regardless of the calendar. A bike that has been pressure washed needs checking soon after, because that is how water gets into bearings.

What you need

  • Hex keys for the stem and top cap
  • The manufacturer documentation for your headset, fork and stem
  • A torque wrench covering the low range

Doing the job

  1. Rock the bike with the front brake held

    Stand beside the bike, hold the front brake firmly, and push the bike forward and back. Rest your other hand where the top of the fork meets the frame. A knock or a click you can feel under your fingers is play in the headset. Repeat with a hand at the wheel hub to tell headset play apart from a loose brake caliper.

  2. Turn the bars with the wheel off the ground

    Lift the front of the bike and turn the handlebar slowly from lock to lock. It should swing smoothly and evenly and settle wherever you leave it. Notchiness, a spot where the bar wants to center itself, or a gritty feel means the bearing surfaces are worn or dry.

  3. Check each wheel for play and drag

    With the wheel in the frame and off the ground, push the rim side to side at the top. Any movement you can feel is hub play. Then spin the wheel and listen: a healthy hub is nearly silent, and a gritty rumble or a rhythmic tick means water and dirt have found the bearings.

  4. Check the bottom bracket

    Grip a crank arm and push it toward the frame and away from it. There should be no side-to-side movement. Then take the chain off the chainring, let it rest on the frame, and spin the cranks by hand: they should turn freely and quietly. Grinding here is a bottom bracket, and on many e-bikes it is part of the motor assembly.

  5. Look at what the water got past

    Check the seals at the hubs and the bottom bracket for splits, and look at the headset for rust weeping from the joint or for a gap that has appeared between the frame and the bearing cover. Rust streaks at a bearing seam are a reliable sign that water has been sitting inside since the last wet season.

  6. Know where your part of this ends

    Snugging a headset that has developed a small amount of play is a defined procedure with a specific order, and it is done in the manufacturer sequence and to their figures. Anything beyond that, pressing bearings, servicing a bottom bracket, or replacing hub bearings, needs tools that cost more than the service does.

Stop and take it to a shop

If any of this shows up while you work on check the headset and bearings, put the bike down and let a mechanic look at it. None of these are things to ride out and see how it goes.

  • Play in the headset that returns after being adjusted, or a headset you cannot make both tight and smooth at the same time. The bearing or the race is damaged, and riding on it damages the frame.
  • Any crack, crease or paint line at the head tube, the fork crown or the steerer, or a fork that has ever been in a crash. Stop riding it and have the fork inspected.
  • A hub with play you can feel at the rim, a wheel that will not spin freely, or a grinding noise from a hub under load.
  • A bottom bracket that grinds or knocks on a mid-drive e-bike. That area is part of the drive unit on many systems and belongs to a dealer for that motor.

Where this usually goes wrong

  • Curing headset play by cranking down the top cap. The top cap sets bearing preload only; the stem bolts do the clamping, and overloading the cap crushes the bearing.
  • Mistaking a loose brake caliper or a loose quick release for headset play, then adjusting a headset that was fine.
  • Assuming a bearing that spins freely is healthy. Free and gritty is a bearing on the way out; smooth and slightly resistant is usually the correct one.
